You first need to decide which business processes to simplify.
Business process automation →AI workflow automation.
Specify a fixed process chain around bounded AI steps, with explicit inputs, approval, system actions and recovery from uncertainty.

AI automation →The task is selected; you need the fixed chain from input to system action, confirmation and recovery.
AI workflow automation (this service)What is AI workflow automation?
AI workflow automation designs a fixed execution chain containing one or more bounded AI steps. The application retains control of sequence, validation and system permissions. For example, a model can turn a free-text report into a draft; the application checks the data and a person approves it before an integration registers a work order. While AI automation helps choose the task and business case, this service specifies the chain from receipt to confirmation and recovery. If interpretation is unnecessary, process automation with fixed rules may be sufficient.
When it is a good fit
This approach fits recurring work that connects several systems or steps and has some input from free text, email or documents. Start with one bounded workflow whose owner and intended outcome are clear.
When to take a different approach
An AI workflow is not a fit when a short, predictable process can already be solved with existing rules, or when no one can review and recover from mistakes. First establish what the workflow must never do independently.
Build AI workflows as traceable chains
In an AI workflow, the model is one step in a larger chain. Each step gets defined inputs and outputs, such as a category, customer identifier and explanation. The application checks the output before later steps can access CRM, email or other systems. [1]
This separation makes failures easier to investigate. A failed extraction need not restart the whole chain. We record the version and processing point, bound repeated attempts and provide a work queue for situations requiring human assessment. [2][3]
Questions to settle first
- Which model output may trigger a subsequent step?
- From which step can processing safely resume?
Make acceptance measurable
- Schema and permission checks block invalid or unauthorized actions.
- A mid-process failure resumes without duplicating earlier changes.
One AI step in a fixed request workflow
A fictional maintenance team receives a fault report in free text. This design uses AI only to prepare a draft report. The application controls the sequence and authority to write. Example reference W-17 identifies the request; the table describes agreements that still need testing in a pilot.
On a narrow screen, scroll the table horizontally to read every column.
| Step | Agreed input | Output and control | Exception and recovery |
|---|---|---|---|
| 1. Record receipt | Free text, receipt time and request reference W-17. | The application stores the original report and assigns one processing state. | A repeated message must be relatable to the original report; agree the recognition rule in advance. |
| 2. AI prepares a draft | Only the permitted report and the schema for location, problem and urgency signal. | The model proposes fields with support in the source text. It does not change the schedule. | A missing location remains unknown. Instructions inside the report do not grant additional system permissions. |
| 3. Application validates | The proposed fields and the existing location register. | Types, required fields and location meaning are checked outside the model. | Valid JSON containing an unknown location goes to a person; it is not automatically stored as a work order. |
| 4. A person decides | Original text, draft and visible missing information. | An authorised employee approves this version or corrects it. | New input invalidates the earlier approval; a changed version requires a new decision. |
| 5. Authorised system action | The approved version and a stable external reference. | The integration requests one registration and records a confirmed external identifier. | After a timeout, the outcome is uncertain. Check status using the agreed reference first; retry only as the external API allows. |
| 6. Complete and follow up | A confirmed registration or an explicitly uncertain outcome. | The workflow shows what is known, what needs review and who owns follow-up. | A successful model call does not confirm registration or human receipt. The owner handles unresolved recovery work. |
What this helps you decide
This is a fixed workflow with one interpretation step. An agent choosing its own tools or next steps does not automatically add value to this design. AI automation covers the business case; this page specifies the data and states needed by the chosen chain. A pilot must demonstrate the normal route and exceptions before automatic system actions are released.
Apply this to your own project
- Write down the permitted state transitions and identify the authorised actor for each one.
- Include an incomplete report, repeated receipt, changed approval and uncertain external outcome in the test set.
- Preserve the relationship between original text, draft version, approval and external reference.
- Agree which output is only a draft and which confirmation establishes a registered work order.
Compare your options
Choose based on the task, the people involved and what you can maintain.
| Approach | Useful when | What to consider |
|---|---|---|
| Rules and integrations | The sequence and decisions are fixed. | Reliable and testable, but not suitable for all unstructured input. |
| AI workflow | One or more bounded steps require classification, extraction or summarisation. | Needs output evaluation, limits and human handling of uncertain cases. |
| AI agent | The next action differs based on findings during the task. | More flexible, but needs tighter permissions and observation. |
What I need to start
- A bounded trigger, intended outcome and process owner.
- Representative input, including incomplete, duplicate and unusual examples.
- Clear agreements on access rights, approvals and recovery when errors occur.
How to assess the result
- The workflow handles normal situations according to the agreed steps.
- Uncertain results, missing information and integration failures visibly reach the right person.
- Every system action traces back to input, workflow step and responsible owner.
What determines the cost?
A useful estimate starts with the scope. I distinguish development work from recurring usage and operating costs. These are the main drivers:
- The number of process steps, systems and exception paths.
- Variation and volume of emails, documents or other input.
- Required evaluation, monitoring, operations and any model costs.
Your challenge.
A practical application.
An incoming request needs to be summarised, classified and assigned.
If a step can be described entirely through fixed rules, process automation is often the logical foundation. AI can then be added where it is useful. For an n8n implementation, an n8n consultant can define triggers, checks, retries and handoff to a person.
Which steps require interpretation, and which can follow fixed rules?
Agree the first step
Use the prerequisites, acceptance checks and cost factors above to define your assignment. Agree who can approve the outcome and who will maintain the solution. The project approach explains discovery, delivery and handover.
Read the project approachYour questions.
Clear answers.
Must an AI workflow operate fully independently?
No. In many processes, it is sensible for AI to prepare information while a person approves the consequential change. The appropriate boundary depends on the impact of a mistake.
How do we test an AI workflow?
With representative normal cases and exceptions: missing fields, duplicate messages, incorrect documents and integration failures. Assess the whole turnaround time, including review and recovery work.
When should you choose an AI workflow instead of an AI agent?
A fixed workflow fits when the sequence and permitted actions are known in advance and only a bounded step needs interpretation. Investigate an agent when a task needs different tools or next steps as it progresses. That additional choice requires its own limits and evaluation.
Is valid JSON enough to perform a system action?
No. A schema checks output structure. The application must also check whether values exist, fit the request and fall within the permitted authority. An unknown location or missing approval can be structurally valid and still require stopping the action.
What happens after a timeout when submitting a work order?
The write outcome may be unknown. The design must establish whether the external service supports checking status or safely repeating the same reference. Without that certainty, a person needs to investigate the outcome before another write.
