When does your business need an AI agent?

AI agents for businesses require shared decisions about tasks, access and responsibility. A sales agent, support agent and internal knowledge assistant need different sources and permissions. I map the work that needs support, permitted actions and ownership of open tasks for each team. I compare one fixed workflow, one bounded agent and multiple agents; adding agents is not a goal in itself. This page addresses those company-wide choices. Custom AI agent development covers building and testing one bounded application.

When it is a good fit

This suits processes with recurring variation, such as differently worded requests or tasks combining knowledge questions and actions. Your team can explain good handling, provide access to relevant systems and assess exceptions.

When to take a different approach

For fixed decision rules, simple data transfer or tasks where mistakes cannot be detected in time, I investigate other approaches first. Adding more agents does not resolve missing source information or unclear responsibilities.

PRACTICAL DECISION GUIDE

Making AI agents useful across teams

Different departments often need different goals, sources and permissions. A sales agent might process a contact while an internal assistant searches personnel information. I separate those privileges and define when a task may be handed between teams or agents. [1]

Start with one testable task per agent. Evaluation should establish whether collaboration adds value over a conventional workflow. Each handoff records context, ownership and expected output. The receiving application checks authorization again, including requests originating from another agent. [2]

Questions to settle first

  • Which privileges must never travel with a handoff?
  • Who owns a task that stalls between teams?

Make acceptance measurable

  • A bounded task and owner for each agent.
  • A handoff test covering missing context and insufficient permissions.
FICTIONAL AUTHORITY MATRIX — NOT AN IMPLEMENTED CUSTOMER ENVIRONMENT

Handing work between agents does not transfer authority

A fictional company is considering three team assistants and simple task routing. This table proposes separate permissions; it does not describe existing software. A source or action is available only when the application checks identity, task and permissions. Receiving an agent message is not authorisation. The receiving path checks again which information and actions are allowed.

On a narrow screen, scroll the table horizontally to read every column.

Handing work between agents does not transfer authority
Role and bounded taskPermitted sourcesAuthority for actionsHuman responsibilityHandover condition
Sales agent — prepare one incoming enquiryThe enquiry and CRM fields permitted for this user. No access to support cases or personnel documents through another agent.Propose facts, missing information and a draft next step. No price commitments, sending messages or changing customer status. The assigned salesperson reviews the proposal and carries out an authorised next action.A support question receives a reference, minimal summary and designated destination. Sales retains ownership until receipt through the agreed path is confirmed.
Support agent — prepare one assigned questionThe assigned question, approved general support knowledge and account information permitted only after the agreed checks.Suggest a topic and draft reply. A note or ticket action requires its own authorisation; no refund or account change based on a sales message. The support staff member explicitly accepts the question and reviews its content and next action.Confirmed queue placement and human acceptance are separate states. Without confirmation, the handover remains visible to the designated responsible owner.
Internal knowledge assistant — answer a procedure questionOnly maintained documents the requesting employee may read. That employee's permissions determine selection, including questions arriving through another agent.Show source passages and a supported answer. No customer record changes, granting permissions or inventing a missing policy decision. The source owner maintains document validity; the employee checks the answer for the task at hand.An unsupported question goes to an authorised source owner. The handover does not share a restricted passage with someone who may not read that source.
Routing — offer a task to the agreed destinationTask reference, minimal routing information and confirmation status. No complete customer or document content when routing does not require it.Suggest a permitted destination or submit it through a fixed rule. No granting additional permissions on behalf of the receiving agent. The process owner assigns someone to handle unknown destinations and unconfirmed handovers. The destination checks identity, permissions and input again. Keep a shared reference so both teams can find the same handover and unresolved status.

What this helps you decide

This arrangement shows where separate authority is needed; it does not establish that four agents are the best architecture. Routing could use fixed rules and one work queue, for example. Choose multiple agents only when separate tasks and context provide a demonstrable reason. Also enforce identity, source selection and system actions outside the language model: a permission matrix or prompt does not perform those checks itself.

Apply this to your own project

  • Can each team identify who may read, propose, approve and execute every action?
  • Is a request from another agent rejected when the receiving identity or user lacks the required source or action permissions?
  • Can sender and recipient find the same handover, including confirmed receipt, human acceptance and current owner?
  • Has the process been checked for an unavailable team, an unknown destination and repeated delivery of the same handover?
  • Is there an explanation for using multiple agents instead of one workflow or one assistant with bounded functions?

Compare your options

Choose based on the task, the people involved and what you can maintain.

ApproachUseful whenWhat to consider
Fixed workflowThe steps, fields and decision rules are known in advance.Straightforward to follow and test; new variations require explicit rules or changes.
Knowledge assistantEmployees need answers from a defined set of business information. Can start without write access to other systems; source quality and permissions remain essential.
Agent with limited actionsThe task requires interpretation and selection from a few permitted operations. Each action needs permissions, input checks, limits and approval where appropriate.
Several cooperating agentsDifferent subtasks genuinely require separate context or responsibilities.Adds handovers, evaluation and maintenance; its benefit must be visible against a simpler workflow.

What I need to start

  • A task description with a starting point, intended result, stopping conditions and process owner.
  • An inventory of read and write permissions for each system and user role.
  • Examples of ordinary requests, uncertain cases, unwanted instructions and missing information.
  • Agreements about actions requiring prior human approval and actions that are never permitted.
  • An owner for access, changes, incidents and evaluation after introduction.

How to assess the result

  • The agent stays within the agreed task and provides a recognisable response when information is insufficient.
  • Every permitted action is tested for valid input, missing permissions and duplicate execution.
  • A person can see which sources and actions led to a proposal.
  • Handover works for uncertainty, a connected-system failure or a direct request for a person.
  • Quality, turnaround time and usage costs are assessed with the same representative evaluation set.
SCOPE & INVESTMENT

What determines the cost?

A useful estimate starts with the scope. I distinguish development work from recurring usage and operating costs. These are the main drivers:

  • The number of tasks, actions, systems and permissions the agent must support.
  • Preparation of knowledge sources and the size of the evaluation set.
  • Model usage per process, repeated steps, storage and operational logging.
  • Ongoing integration maintenance, evaluation after changes and human handling of exceptions.
APPLICATION AND SCOPE

Your challenge.
A practical application.

Illustrative scenario; not a published client case.

Several departments want digital assistance but lack shared oversight and management.

Start with a task and decide who remains responsible for the outcome. An AI sales agent, for example, needs different sources and approvals from a support application. AI agent development turns those boundaries into permissions, test scenarios and rules for human intervention.

THE QUESTION I ASK FIRST

When does an agent offer more value than a simple fixed workflow?

Agree the first step

Use the prerequisites, acceptance checks and cost factors above to define your assignment. Agree who can approve the outcome and who will maintain the solution. The project approach explains discovery, delivery and handover.

QUESTIONS ABOUT THIS SERVICE

Your questions.
Clear answers.

How is an agent different from a chatbot?

Chatbot primarily describes the conversation interface. An agent may also select next steps or call functions within agreed boundaries. The name says little about reliability; its task, permissions and tests determine appropriate use.

Can an AI agent change our business software independently?

Only if you explicitly permit that action and the integration supports it. I design checks and approval for each action. An initial version can read information or prepare a draft while a person executes the change.

Should we introduce agents across every department immediately?

I prefer to start with one task that has sufficient examples and a clear owner. The pilot results determine whether expansion is useful. Shared access and administration can then be extended in controlled stages.

Does every department need its own AI agent?

Only when separating tasks, context or responsibilities is useful. Multiple agents add handovers and administration. Fixed routing or one assistant with separately controlled functions may be simpler. Assess the choice using real task examples before dividing the organisation into agents.

May one agent use another agent's permissions?

Not simply by forwarding a request. The receiving application must check identity, task and permitted action itself. When a service acts for a user, delegation and source selection must be explicitly designed. An agent message, prompt or shared summary does not grant additional access.

Who owns work handed between teams?

Agree when ownership changes and who handles an unconfirmed handover. A proposed destination, confirmed queue placement and human acceptance are different events. Use a shared reference and visible status so a sent message is not mistaken for completed work.
