You need to resolve a specific decision or a stalled AI initiative.
AI consulting →AI strategy.
An AI strategy that starts with your business goals and leads to actionable decisions.
Discuss your projectAdvice, strategy or implementation?
Several initiatives need priorities, ownership and a roadmap.
AI strategy (this service)The process is selected; you want to test and introduce a solution.
AI implementation →What does an AI strategy deliver?
An AI strategy determines which applications your organisation investigates first, who owns them and what evidence is needed before investment. I connect business goals to a limited portfolio of initiatives. Each initiative records the problem, required information, dependencies, a decision point and a stopping criterion. The result is a sequence your team can act on, rather than a presentation of possibilities.
When it is a good fit
Several teams have ideas, but budget, ownership and priorities are unclear. Strategy also helps when pilots stall because nobody owns adoption.
When to take a different approach
If one bounded process has already been chosen and its data and owner are known, a technical discovery or implementation usually produces useful evidence sooner.
From AI ambition to an actionable roadmap
An AI strategy connects organizational goals with decisions about information, people and systems. I create a portfolio of concrete applications and expose dependencies: a knowledge assistant, for example, needs managed source documents before its usefulness can be assessed reliably. [1]
Priorities follow from expected value, feasibility and the consequences of errors. Each initiative gets a next evidence-gathering step, an investment decision and a named owner for expansion. The roadmap also includes deferral and stopping decisions, with dates for revisiting assumptions. [2]
Questions to settle first
- Which business objective could an application demonstrably support?
- Which data, operational or team dependency blocks the first step?
Make acceptance measurable
- A prioritized portfolio with rationale, assumptions and owners.
- A roadmap with decision points and a measurement plan for initial applications.
Three AI ideas, three different next decisions
A fictional trading company wants to speed up customer replies, process invoices and make HR documents searchable at the same time. The assumptions below are invented to demonstrate the decisions. No processes were investigated and no results were measured. The sequence follows dependencies and the ability to assess a limited trial; no universal score determines this choice for your company.
On a narrow screen, scroll the table horizontally to read every column.
| Initiative and owner | Assumption in this example | First evidence step | Illustrative decision and decision point |
|---|---|---|---|
| Support reply suggestions — support manager | A maintained manual is available for one question type. Staff continue to review and send every draft. | Have the source owner prepare a separate set of questions and expected supporting passages. Compare drafts with the current process, including review, corrections and questions without an answer. | A limited trial can be prepared first. Decide on further work only after reviewing answer quality, correction work and handover. Stop or adjust if relevant conditions are lost or review does not produce a useful way of working. |
| Transferring invoice data — finance process owner | It is not yet known how often an invoice differs from an order or who may resolve those differences. | Map normal and exceptional invoices, required fields and approvals. Then check which steps the existing package already handles and where interpretation remains necessary. | Investigate the process first, then choose between rules, AI and manual handling. No automatic posting while exception handling and permissions are undefined. |
| Internal HR knowledge assistant — HR source owner and access administrator | Policy versions are stored in shared folders. The current version and each employee's permitted information have not yet been established. | Identify authoritative documents, define permitted roles and check source selection with a user who has access and a user who does not. | Defer until source management and access have been demonstrably established. Then reassess whether ordinary search is sufficient or a knowledge assistant offers additional value. |
What this helps you decide
In this example, support receives the first bounded evidence step; finance first receives an investigation task and HR a dependency to resolve. That is an actionable sequence, not a demonstrated return. Different sources, consequences of error or team capacity can change the sequence. The roadmap therefore also names the decision maker, missing evidence and next review point for each initiative.
Apply this to your own project
- Can each sponsor identify the problem, process owner and an example of the current work?
- Is every dependency assigned to an owner, with a new decision point once it is resolved?
- Before a trial, is it clear who reviews quality, review work and exceptions, and which finding would lead to adjustment or stopping?
- Does the decision include alternatives such as existing software, fixed rules or continuing manual work for now?
Compare your options
Choose based on the task, the people involved and what you can maintain.
| Approach | Useful when | What to consider |
|---|---|---|
| Process discovery | The opportunities are not yet clear. | Maps work and bottlenecks without committing to a build. |
| AI strategy | Several initiatives compete and share dependencies. | Requires decisions from management and process owners. |
| AI implementation | The goal, owner and acceptance criteria are defined. | Builds and tests one application; does not replace portfolio prioritisation. |
What I need to start
- A sponsor who can discuss priorities and budget.
- Process owners with work examples and current costs.
- An overview of data access, existing contracts and maintenance capacity.
How to assess the result
- Every initiative has an owner, problem and testable hypothesis.
- The roadmap identifies dependencies and decision points.
- The first step has acceptance and stopping criteria without invented ROI promises.
What determines the cost?
A useful estimate starts with the scope. I distinguish development work from recurring usage and operating costs. These are the main drivers:
- Number of departments and decision-makers.
- Availability of process and cost information.
- Depth of feasibility research per initiative.
Your challenge.
A practical application.
Several AI initiatives are running without a shared direction.
A focused feasibility question can start with AI consulting; a strategy connects several decisions to goals, ownership and available resources. To put those decisions into practice, AI implementation defines an initial application and agreed criteria for assessing it.
Which business goals should AI support, and what budget is appropriate?
Agree the first step
Use the prerequisites, acceptance checks and cost factors above to define your assignment. Agree who can approve the outcome and who will maintain the solution. The project approach explains discovery, delivery and handover.
Read the project approachYour questions.
Clear answers.
Is an AI strategy just a list of tools?
No. Tools are evaluated after goals, constraints and responsibilities are clear. A shortlist without an adoption plan does not answer the prioritisation question.
How do you choose between AI ideas without reliable ROI figures?
Start with a decision you can support now. Describe the work, owner, available examples, consequences of error and missing conditions for each idea. Then choose the smallest evidence step that enables a real decision. Record unknown costs and returns as assumptions; an attractive number does not replace investigation.
Why might a promising initiative still be deferred?
A dependency may make the trial uninformative. Without authoritative documents or suitable permissions, a knowledge assistant trial mainly exposes the missing foundations. Turn deferral into a concrete task for a source owner or administrator, with a point at which the initiative will be reassessed.
What belongs in an actionable AI roadmap?
For each initiative: the problem, owner, next evidence step, dependencies, decision maker and criteria for proceeding, adjusting or stopping. Also show what remains out of scope. A calendar of development activities is insufficient while those decisions and conditions are undefined.
