RAG system development →How does chat with business documents work?
You ask a question about an agreed collection of documents, such as the manuals for one team. The application finds relevant passages and uses them to formulate an answer. I make it clear which passage supports each claim, including its document and version. If the available sources do not contain the requested information or disagree, the answer should say so and leave room for a member of staff to review it.
When it is a good fit
A good fit when staff have specific questions about a bounded set of manuals, work instructions or product documentation. Start with one collection and example questions that its owner can assess. For ongoing management of shared business knowledge, an AI knowledge base is a suitable next step.
When to take a different approach
A chat interface adds little when documents are unreadable or nobody knows which instructions apply. Start with the sources in that situation. Questions about current transactions may be better served by a controlled system query. If staff need one entry point across several internal applications, consider the broader scope of an internal AI assistant.
Chatting with documents needs verifiable references
When chatting with business documents, I first check whether their content can be extracted properly. Scanned tables, attachments and images may be interpreted differently from prose. We therefore use representative files and assess both retrieved passages and the resulting answer. [1]
Answers include an identifiable document reference and, where available, a page or section. The system should say when the source is insufficient. Uploads receive format and processing checks; documents with different permissions do not automatically enter the same unrestricted search space. [2][3]
Compare knowledge search, document chat and access requirements in the AI search and business knowledge overview. Use that comparison to decide which part of the information process needs work first.
Questions to settle first
- Must answers use tables, scans or attachments too?
- Which reference does an employee need to check an answer?
Make acceptance measurable
- Tests on tables, missing passages and differing document versions.
- Upload and permission tests using unsuitable and restricted files.
What does the source support — and what remains unknown?
These three fictional examples explain answer behaviour. Each has its own, separate source collection. This is not a working AI chat or a test of retrieval, OCR or access permissions. Open the references beside the answer sentences and compare the text.
Try the questions with your own application
Use each question with its own fictional source excerpts. Keep the review file for afterwards: check facts, uncertainty and citations, allowing valid alternative wording. These practice files provide no model score or completed system test.
Supported answer
Question What should I do when I borrow and return the shared projector?
Example sources
Source ABorrowing the projector
Version 2 · fictional excerpt
Before taking the projector, write your name and the device number on the loan form. Take the projector and its matching power cable.
Source BReturning the projector
Version 1 · fictional excerpt
When returning the projector, put it in the marked cupboard. Place the power cable beside it and mark the item as returned on the loan form.
How to interpret this
Each part of the answer has its own evidence. Neither passage specifies a loan period, for example, so the answer does not add one.
Missing information
Question How many days in advance do I need to request a demonstration kit?
Example sources
Source ARequesting a demonstration kit
Version 3 · fictional excerpt
Request a demonstration kit using the request form. Enter the type of kit, date of use and location. The stock coordinator confirms whether the kit is available.
Answer
The procedure describes a request form with the type of kit, date of use and location. [A]
This excerpt does not state how far in advance to apply. I cannot infer a number of days from this source. Ask the document owner to confirm the missing deadline.
How to interpret this
The answer separates the known process from the missing deadline. It does not fill the requested number of days with a plausible estimate.
Conflicting sources
Question Who needs to approve a request for a shared demonstration screen?
Example sources
Source AShared demonstration equipment procedure
Version 4 · fictional excerpt
Only the facilities coordinator may approve a request for a shared demonstration screen.
Source BDemonstration screen handbook
Version 2 · fictional excerpt
Only the operations team lead may approve a request for a shared demonstration screen.
Answer
According to the procedure, only the facilities coordinator may approve the request. [A]
According to the handbook, only the operations team lead may approve the request. [B]
These sources give different answers. The excerpts do not establish which document takes precedence. Ask the responsible document owners to resolve that before choosing an approver. [A][B]
How to interpret this
Version 4 of one document series does not automatically take precedence over version 2 of another. Deciding authority requires an agreed rule, not just a higher version number.
What to check
- Check each important claim against its cited passage; a source link is not evidence for the whole answer.
- Consider the bounded source collection, version and any exceptions before applying an answer.
- A missing or disputed answer needs human followup. These fictional examples do not establish retrieval quality or access security.
Compare your options
Choose based on the task, the people involved and what you can maintain.
| Approach | Useful when | What to consider |
|---|---|---|
| Document search | You want to find the right document or exact passage and read it yourself. | A clear manual and an ordinary search function may be sufficient. |
| Document chat | Staff want an answer to a specific question about a selected document collection. | Every important claim needs to be checkable; a source link alone does not make an answer correct. |
| RAG as a technical building block | The way passages are found and supplied to the model needs custom development. | A RAG system focuses on the underlying selection, integrations and evaluation; document chat is the experience for the user. |
What I need to start
- A bounded document collection with an owner, subject, version and intended audience. Agree which sources are inside and outside the initial application.
- Sample files for each format. Check extracted text, headings and tables; scans may need optical character recognition (OCR). A processed file is not necessarily a readable source.
- Example questions with expected answers and supporting passages, plus questions the documents cannot answer or where sources disagree.
- Agreements for access, processing, retention and deletion. The application must check permissions when searching, answering and opening source passages. Discuss specific processing-environment requirements under private AI.
- An update process: who replaces or withdraws documents, when the updated selection becomes available, and how previously saved answers are handled. Also assign a person to follow up on unanswered or disputed questions.
How to assess the result
- Use representative files to check that extraction preserves the passages you need, including relevant table headings, units and exceptions.
- Assess answers claim by claim: does each reference open the intended passage, and does it support the wording, conditions and stated version?
- Test unanswerable questions and conflicting sources. The application must not invent a missing deadline or declare one document authoritative without a substantive reason.
- Use different users to test that restricted information is not exposed through results, answers or source links. Also test document text that attempts to change the application's instructions; a prompt does not replace authorization.
- Replace and delete a test document, then check new answers and source links. Also test revoked access, agreed retention rules and the path to human followup.
What determines the cost?
A useful estimate starts with the scope. I distinguish development work from recurring usage and operating costs. These are the main drivers:
- Document volume and formats, text quality, scans, tables and preprocessing requirements.
- The questions the application needs to support, the detail of source references, and creating and maintaining assessment questions.
- Sign-in, document permissions, source locations and the process for updates, withdrawal and deletion.
- Recurring model and search usage, storage, hosting and maintenance. Together with these choices, the initial collection determines the scope of the first build.
Your challenge.
A practical application.
Employees read long manuals to find one specific provision.
A limited application may be sufficient for questions about a fixed document collection. If it grows into shared business knowledge, an AI knowledge base helps manage sources and freshness. A RAG system focuses on retrieving the passages that support an answer.
Are documents readable, current and accessible to the right employees?
Agree the first step
Use the prerequisites, acceptance checks and cost factors above to define your assignment. Agree who can approve the outcome and who will maintain the solution. The project approach explains discovery, delivery and handover.

Clear answers.
Can I chat with scanned PDFs and documents containing tables?
That depends on what can be read reliably from the file. A scan usually needs OCR; tables can lose their relationships when columns or headings are extracted incorrectly. I inspect representative files and the required passages before agreeing which document types to support.
Is an answer correct if it has a source reference?
No. A reference can lead to a real document while its passage does not support the claim. For each important claim, I assess whether the passage supports the wording, conditions and document version. The user needs to be able to open that passage.
Can staff use the chat to see documents they do not have permission to access?
The application must prevent that. Permissions are checked outside the language model for search results, the use of passages in answers and opening sources. I test this with different users and revoked access; a model instruction or a hidden button alone is insufficient.
What should the chat do when information is missing or contradictory?
It should distinguish what the available sources support from what they do not. For a conflict, it shows the relevant passages and does not independently decide which instruction applies. We agree who follows up and how a confirmed change is then incorporated into the document collection.
